First, distinguish between a configuration issue, an integration issue and the need for a custom operational product.
1. Signs that off-the-shelf software requires too many compromises
The signal is a recurring manual task, a rule that cannot be reliably enforced or data the team maintains in a parallel system, rather than a single feature request. Describe concrete cases instead of simply asking for more flexibility.
2. First check what can be connected
Sometimes the issue lies between the PMS, booking website, Channel Manager and internal workflows. An API integration or an additional operational layer may be a smaller, safer change than replacing the entire system.
3. Plan phases according to operational risk
Reservations, guests, facilities and financial data carry different risks. The new part of the system should be introduced through well-defined flows, with migration rules and clear responsibility for data.
First step
Chart the path of a single booking through current tools and highlight where the process wastes time, data or control.
